Repositioning an Operating Company's Real Estate Footprint — Millstone Spirits Group
THE SITUATION
Millstone Spirits Group is a mid-Atlantic spirits producer and distributor operating across multiple states. A strategic acquisition brought a second business with multiple locations — including a smaller, less efficient distillery to fold into the Millstone platform — and a mix of real estate: one site on an expiring lease, another corporate-owned. Production could not stop. This was not a single transaction; it was a coordinated repositioning of an operating company's entire footprint, sequenced so the business never stopped producing or shipping product.
WHAT WE DID — ACROSS THE LIFECYCLE
- Assessed the combined footprint — what to keep, consolidate, or shed, and in what order
- Reviewed the inherited lease and its expiration timing, with a renewal-or-exit framework, and planned valuation and disposition of the corporate-owned real estate
- Sourced and executed a new consolidated distillery sized to absorb both production lines and capture the efficiencies that justified the consolidation
- Negotiated two offsite warehouse leases — Upper Montgomery County, Pennsylvania and the Pittsburgh metro — sized for actual distribution and aging needs
- Timed every move so production, distribution, and state licensing never lapsed
THE OUTCOME
A right-sized footprint: duplicate facilities eliminated, new ones sized to actual needs, surplus corporate real estate monetized — and the business producing and shipping throughout. The real estate served the business rather than disrupting it.
Not the work of a broker. The work of an advisor who sees the whole company and sequences every move so it never skips a beat.
